Marketing Team Roadmap by Funding Stage

Most founders make their first marketing hire too early or too late, rarely on purpose either way. The right sequence is not "hire a marketer as soon as you can afford one," it is matched to what the stage actually needs: someone to execute a known playbook, someone to build the system, or someone to run a team. Hiring the wrong shape for the stage is expensive twice, once in salary and once in the months lost before the mismatch becomes obvious.

Pre-seed and early seed: no marketing hire yet

Before there is a repeatable channel, a full-time marketing hire has nothing proven to execute against. This is the stage for the founder, a fractional CMO, or a specialist contractor to run fast experiments, not for a generalist marketing manager with no playbook to follow. Hiring here usually results in a capable person doing undirected work, which looks like activity but is not the same as progress.

The first hire: an executor, once a channel is proven

The first real marketing hire should almost always be an executor for the channel that is already working, a content writer once content is the channel, a paid media specialist once paid is the channel, not a generalist "head of marketing" with no proven system to run. The second hire: capacity on the same channel, or the first specialist

Once the first hire is at capacity on the proven channel, the second hire is usually either more capacity on that same channel or the first specialist for an adjacent one, such as adding paid media once content is running well. This is also the point where reporting needs to move from founder-tracked spreadsheets to something a hire owns and a board can read.

When fractional leadership fits instead of a full-time hire

A full-time marketing leader makes sense once there is a team to manage and a function big enough to justify a dedicated salary and equity grant. Before that, fractional leadership fits better because it gives you the judgment of a senior person, deciding what to test, when to scale, when to add the second hire, without paying for a role that does not have enough surface area yet to be full-time.

The team roadmap question is never "can we afford a hire," it is "does this stage have a proven enough playbook for that hire to execute against." Hire the executor after the proof, not before it.
